How to write a meeting agenda that runs the meeting for you

Start from the decision, then work backward

Name the decision the meeting must produce and give it a protected slot in the middle third, when the room is warm but not tired. The weekly sample guards ten of its 45 minutes for one hiring decision. A meeting with no decision slot is a status update, and status updates can usually become a five line note instead of a room.

Give every item one owner and a real timebox

One named person per row, never a team, and a minutes number you actually believe. Owners prepare because their name is on the sheet everyone can see. The samples timebox in 5, 10 and 15 minute blocks, which is as fine-grained as a room can honestly keep, and anything owned by "everyone" gets a named facilitator instead.

Tag each item Decide, Discuss or Inform

The Type column sets the contract for every row: Decide means the room leaves with an answer, Discuss means input is wanted before a later call, Inform means listen and move on. The tag kills the classic failure where an Inform item quietly becomes a 20 minute debate, because anyone can point at the sheet and ask whether this is worth retagging.

Let the sheet keep the clock

Each row computes its end mark by adding its minutes to the row above: =[Minutes]@row + [Ends At (min)]2 and so on down the sheet, with a SUM row at the bottom checked against the slot by an IF formula that prints whether the agenda fits. Overstuffed agendas get caught while they are still rows in a grid, which is the cheapest place to cut.

Capture decisions and actions in the same sheet

Every sample ends with capture rows: the decision as one sentence, each action with an owner and a due note. Filling them during the meeting takes thirty seconds per row and replaces the minutes nobody was going to write. Next week, the recap item starts by reading last week’s capture rows, which is how actions stop evaporating.

Prune the standing agenda monthly

Recurring meetings accrete items nobody remembers requesting. Once a month, ask two questions of every standing row: did this produce a decision or an action in the last four meetings, and would anyone object if it moved to a written update? Cut what fails both. The 45 minute sample stays 45 minutes only because something gets deleted most months.

The running clock: time math that argues for you

Timeboxes fail socially, not mathematically. Someone runs over, nobody wants to be the clock police, and the last two items die quietly. The running Ends At column changes that dynamic: every row displays the minute mark it must finish by, so at 9:50 the facilitator is not interrupting a person, they are pointing at a number the whole room agreed to when the agenda went out.

The clock is formula-driven, so trimming five minutes from an item reflows every mark below it instantly. Who should run each agenda item?
